A regional U.S. bank was undertaking its largest technology investment in decades: migrating from its legacy mainframe-based core to a next-gen digital banking platform.
With hundreds of moving parts, vendor dependencies, data quality challenges, and limited internal capacity — they needed structure, leadership, and speed.
PGMP was engaged to provide full Project Management as a Service (PMaaS) — embedded delivery teams, governance, risk logs, and playbook-driven execution.
🔹 Our Role
- Embedded senior program manager, workstream leads, and PMO support
- Developed and maintained RAID logs, program plan, milestone tracker
- Led daily scrum and weekly vendor accountability meetings
- Coordinated dependencies across 9 internal teams and 3 third-party vendors
- Managed scope changes, UAT scheduling, and end-user readiness

✅ Platform migration completed 4 weeks ahead of schedule
✅ Zero major issues at cutover — all severity 1 items addressed pre-go-live
✅ Delivery playbook adopted by the bank’s internal PMO for future projects
